Playbook

what should a founder delegate first?

Delegation fails when founders hand off tasks without handing off context. This playbook sorts work by readiness, not by what is most annoying today.

Start with your time

Before delegating anything, track one week honestly: where did hours go, and which blocks required you specifically versus anyone competent with rules?

The first delegation target is rarely the hardest work. It is the highest-volume work with clear standards.

The delegation framework

Sort every recurring task into three buckets: delegate immediately, delegate after documentation, and keep founder-owned. Only the middle bucket needs a playbook before handoff.

Delegate immediately

  • Routine scheduling back-and-forth with clear priorities
  • Meeting confirmations and calendar hygiene
  • Vendor follow-ups with approved templates
  • CRM data entry from defined sources
  • Travel booking within policy

Delegate after documentation

  • Inbox triage with escalation rules
  • First-response customer or client correspondence
  • Meeting notes and action-item tracking
  • Pipeline updates requiring judgement calls
  • Internal ops coordination across tools

Keep founder-owned

  • Pricing and strategic partnerships
  • Fundraising and investor narrative
  • Hiring decisions for leadership roles
  • Product direction and market positioning
  • Any communication that sets precedent you cannot unwind

Inbox delegation

Write three lists: always escalate, can reply from template, can handle silently. Without those lists, inbox delegation becomes a second inbox you still monitor hourly.

Calendar delegation

Document sacred blocks, meeting caps, and who can move what. Calendar delegation without priority rules just produces a fuller calendar.

Meetings and follow-ups

Hand over agendas, notes, and chase, not just scheduling. Most meeting value is lost in the forty-eight hours after, when action items sit unassigned.

CRM and operations

Delegate hygiene and reporting before delegating pipeline judgement. Trustworthy data comes before trustworthy delegation.

The 80/20 delegation test

After two weeks, ask: did my load lift, or did I gain a new management job? If you are briefing longer than the work takes, the workflow is not ready or the model is wrong.
